Every platform demos beautifully and every feature list reads the same. And the heavy lifting that decides whether an implementation succeeds happens months before the vendor is chosen: the requirements, the data readiness, the process clarity nobody wrote down.

I know, because I've sat on both sides of that table. Nearly 10 years buying and living with safety systems in-house; a year leading UK expansion for a global EHS software platform, seeing from the inside how the deals get built and what the implementation looks like a year later.

What the work looks like

A bounded, buyer-side project on a fixed 7-stage method, and you can take it in parts: the full path, or just requirements, just evaluation, or just adoption planning.

Stages: mandate and context; current state; requirements captured as user stories and prioritised; longlist to shortlist; structured evaluation with weightings fixed before any response arrives, scripted demos and 3-year total cost; a graded recommendation; adoption and switch planning.

The weightings are signed off before any vendor responds, the scores are graded on evidence rather than impression, and the demos run to your scenarios rather than the vendor's.
